Babywearing - am I too late?!

HI,
Met with my friend today who has the most adorable 2 mo - and was wearing him in a gorgeous ring sling! She finds it fantastic for him, and he's a very cuddly baby so it does seem to suit him perfectly. And now I am reminded, and slightly sad, that I missed out on this, and really wanted to wear my LO yet didn't.
Well actually we tried - got a carrier, which suited Mr Kitty fantastically but was way too 'clinical' for me, and uncomfortable (I have a history of lower back weakness and it just never sat right, plus I had concerns about the way it was supporting LOs pelvis and spine). I bought a babasling cheap off Amazon, and this seemed more comfy to me, but LO just didn't take to it. He was always a wriggly one in the womb, came out at almost light speed then wriggled, and has wriggled ever since... but in the sling he just wriggled and squirmed and didn't seem comfy and never really settled in it like I thought he would/should. Plus, getting a wriggly baby into the thing was a nightmare. And so I just gave up, concluding at 4 months that he just wasn't into being worn in any way.
And now I'm wondering if abandoning the idea was the right thing to do. I know many of you ladies are almost evangelical (in a good way!) about babywearing. He is more cuddly now, and actively seeks us for hugs and long sessions sitting on my hip, which he's not done before.
So talk to me of babywearing and toddlers - am I too late to try again? Does it work with a wriggly 10.5kg toddler? Might wearing him now have benefits like calming the little tinker down?! If I could try wearing him again, which type of sling is going to be the most suitable?
Please help.
